Nel ASA’s PEM Business Wins the Orders While the Group Waits for the Revenue

Nel ASA has a demand story and a delivery problem, and the gap between them is now the central question for anyone holding the stock. Orders are pouring in. Revenue is not. The Norwegian hydrogen specialist booked NOK 253 million in order intake in the third quarter of 2026 — a 339% surge — while revenue from customer contracts fell 63% to NOK 112 million. The backlog stands at NOK 1.314 million. Those figures, released on 15 October, describe two different stages of the same business: winning work, and turning it into income.

The PEM segment drove the order growth, according to the company. That is where the bullish case begins. It is also where the caveats begin, because the alkaline business went the other way in dramatic fashion: revenue there collapsed 91% to NOK 23 million. A strong order book in one division cannot be read as a recovery across the group.

The income statement has not caughtup

The quarterly result makes the mismatch plain. EBITDA came in at NOK -93 million, and the net loss reached NOK -141 million. Nel closed the period with NOK 1.078 million in liquid funds — a buffer that matters for the balance sheet but says nothing about an operational turnaround. No funding runway or future capital requirement can be inferred from that cash position without further assumptions.

What the numbers do establish is a company still searching for a floor under its top line. The order intake is documented; the conversion of those orders into revenue is not. Investors who treat the backlog as proof of recovery are effectively betting that execution follows demand. Those who want evidence first will watch customer-contract revenue for signs that the gap is closing.

A US contract points to 2027, not to next quarter

The most concrete illustration of that timing gap arrived roughly two weeks before the quarterly report. Nel Hydrogen US, the group’s American subsidiary, won an order worth about USD 12 million from an unnamed global technology company based in the United States. The package covers several containerised PEM electrolysers plus associated services, with delivery expected in 2027.

Should investors sell immediately? Or is it worth buying Nel ASA?

That contract supports the longer-term thesis rather than the near-term one. If Nel executes it well, it demonstrates that the company can convert PEM demand into shipped business. What it cannot do is lift revenue in the current period. The same logic applies to the wider backlog: it is potential, not booked income.

Leadership handover adds a date, not an answer

The next fixed item on the calendar is 1 November 2026, when CFO Kjell Christian Bjørnsen takes over as interim chief executive. Torbjørn Berg is set to step in as interim CFO. The broader succession, announced about a week before the report, will see Morten Holum succeed Håkon Volldal as CEO no later than 1 May 2027.

For valuation purposes, this is an organisational milestone rather than an economic one. The incoming leadership will face the same test as the outgoing team: whether orders become revenue and whether revenue becomes a better result. A new CEO does not resolve the operational question on his own.

What would settle the argument

The bear case rests on the alkaline collapse. If order momentum at PEM fails to translate into delivered business while the alkaline segment stays weak, higher intake and poor earnings could keep sitting side by side. That is the real risk for shareholders — a recovery that never shows up in the accounts.

The bull case needs no more order announcements. It needs the revenue line to move. A narrowing of the distance between order intake and customer-contract revenue would be more telling than any single strong booking figure, particularly after a 63% decline. Until then, the backlog and the loss statement remain two separate stories, and the market has to decide which one to believe.
